Challenge: Our client sought to transition from exploration to execution by forming an AI Center of Excellence. The organization faced fragmented pilot activity and lacked a unified governance structure to evaluate, prioritize, and scale AI use cases responsibly across highly regulated scientific and operational domains.

Approach: Scimitar designed and launched the AAAI CoE framework—defining operating principles, evaluation criteria, and governance processes. Through cross-functional workshops, the team identified high-impact use cases in regulatory, quality, and data management. Playbooks, intake templates, and communication tools were developed to ensure alignment, transparency, and sustainable scaling of AI experimentation.

Impact: The CoE is operational with pilots underway, driving measurable value through structured experimentation and portfolio governance. The client established standards for model oversight and documentation, enhanced stakeholder confidence, and accelerated AI adoption. The AAAI framework is now a template for broader digital innovation across the enterprise.

Approach: We designed and implemented a comprehensive leadership operating system that linked strategic intent to execution. This included an integrated annual planning process, leadership cadence model, and governance toolkit.
